NIO crossed a symbolic milestone this month: the opening of its 2,500th battery swap station globally, with 850 of those located along China's expressway network.
The Shanghai-based automaker has now completed more than 40 million swaps since the service launched in 2018, averaging under three minutes per vehicle.
The Contrarian Bet
Battery swapping has always been a contrarian bet. Most rivals, including Tesla, abandoned the concept because of the cost of duplicating battery inventory. But NIO's president William Li argues that the swap network creates three compounding advantages: faster refill than DC charging, decoupled battery degradation from vehicle ownership, and a path to Battery-as-a-Service pricing that lowers upfront costs by up to USD 14,000.
Improving Economics
The economics appear to be improving. Fourth-generation stations cost 30 percent less to build than second-generation ones and can store 23 packs while serving up to 408 swaps per day. NIO has also opened the network to Changan and Geely under partnership agreements, giving the standard a shot at industry-wide adoption.
Analyst Perspectives
Analysts remain split. Bernstein estimates NIO needs 4,000 stations to reach cash-flow breakeven on the network alone, while CICC believes third-party access could shorten that timeline by two years. What is clear is that NIO owners are voting with their wheels: 55 percent of new buyers in tier-1 cities choose BaaS, and swap users log 27 percent more annual kilometres than DC-charge-only owners.
The Competitive Moat
For now, the swap network is the strongest reason NIO can charge a premium in a brutal Chinese EV price war. No competitor can replicate 2,500 stations and six years of operational learning overnight.
